Overbilling vs. Underbilling: What Your WIP Is Telling You
Over and underbillings aren't just accounting adjustments. They're signals about cash, billing discipline, and jobs that are quietly losing money.
Every job on your WIP is either overbilled, underbilled, or right on. Each tells a different story about cash and risk.
Side by side
| Overbilling | Underbilling | |
|---|---|---|
| Meaning | Billed more than earned | Earned more than billed |
| Balance sheet | Liability | Asset |
| Cash effect | Cash ahead of the work | Work ahead of the cash |
| Common causes | Front-loaded SOV, mobilization billing | Missed billings, unapproved change orders, overruns |
| Surety view | Fine in moderation | Often discounted |
What to do about each
For underbillings, check whether a pay app is late, a change order is stuck, or costs are running over estimate. For overbillings, make sure the cash is reserved for the remaining work, not spent on overhead.
